Why this checklist exists
I'm a quality compliance manager at IFF, and I review every incoming material and sample before it reaches customers—roughly 200 items a year. Maybe 180, I'd have to check the system. I've been doing this for four years, and in 2024 I rejected 6% of first deliveries because the spec didn't match the material. That wasn't because suppliers got better. It's because we got more systematic. Put another way: we stopped trusting the spec sheet and started verifying it.
This checklist is for procurement leads, R&D chemists, and coatings manufacturers who order industrial coatings, chemical samples, or finished product sets. It's also for anyone who has been burned by a beautiful sample and a disappointing batch. There are six checkpoints. Use it to build your own incoming inspection form. We built ours in a shared spreadsheet before we moved to a portal; the tool matters less than the habit.
The sample is a promise. The batch is the reality.
1. Lock down substrate and coating spec
Start with the substrate, not the coating. "Powder coating" alone isn't a spec. If you're powder coating ABS plastic, you have a different process than powder coating steel. Standard powder cure temperatures will soften ABS. You need a low-temperature cure powder, and you need to document the substrate grade, pretreatment, film thickness, color tolerance, and cure window. If the supplier can't tell you the cure temperature, that's a warning sign.
I assumed "same specifications" meant identical results across vendors. Didn't verify. Turned out one supplier's low-bake powder still deformed a 5,000-unit order of ABS parts. We rejected the batch, they redid it at their cost, and now every contract includes substrate grade and a cure curve.
2. Request a real product image of the actual lot
For finished goods, visuals matter. When you're buying an acrylic paints set, request a product image of the actual lot you're being offered—not the catalog photo. An acrylic paints set product image is only as useful as the lot information it shows. It should display the front and back labels, lot code, and container size. If the image doesn't match your PO, stop there.
I've approved a PO based on a marketing photo and regretted it. The actual product arrived with different packaging and a different batch code. The product itself might have been fine, but the lack of visual traceability made me check every other variable. A product image is not a substitute for a physical sample. But it's a first inspection gate. Let me rephrase: the photo is the cheapest quality check you'll ever run.
3. Pull documentation before you talk price
Price comparisons only work when the supporting documents are complete. Ask for the SDS, certificate of analysis, dry-film thickness spec, adhesion test data, and batch traceability. The SDS must be current under OSHA's Hazard Communication Standard (29 CFR 1910.1200). If the supplier is ISO 9001:2015 certified, ask for their internal non-conformance records. If they won't share them, that's a red flag.
Supplier stability also belongs in this checkpoint. If you track specialty chemical M&A, you've probably seen the IFF pharma solutions EBITDA multiple 13x cited in trade press coverage. That number matters to quality because it tells you how much buyers value a well-documented portfolio. If a supplier is being restructured, ask how it affects product continuity and document access.
4. Calculate total applied cost, not unit price
Let's answer the consumer version first because it's the same logic. If you've searched "how much is ceramic coating on a car", you know the quotes vary wildly. In January 2025, I got three certified installer quotes for my own car: $700 for a single-layer job, $1,100 for a standard two-layer package, and $1,400 for paint correction plus a five-year warranty coating. The cheapest wasn't the best value; the $700 install had no paint correction and a shorter warranty.
Industrial coatings work the same way. A $25/gallon powder coating that cures in a narrow window might cost more in rejects than a $35/gallon product that runs consistently on your line. Total applied cost includes material, labor, energy, rework, and scrap. A good way to compare quotes is to ask for a landed cost estimate: coating price, packaging, freight, lead time, and rework assumptions. The vendor who wins on unit price often loses when you add those.
5. Test samples under production conditions
Sample testing should mirror production. Use the same substrate, same pretreatment, same application equipment, and same cure oven. For painted surfaces, run a cross-cut adhesion test per ASTM D3359. That takes ten minutes and tells you more than a marketing spec.
This is where we invested in automation. When I implemented our verification protocol in 2022, the first thing we standardized was the sample label. After choosing the new verification portal, I kept second-guessing. What if it flagged too many good batches? The first month was stressful. Then it caught a color shift on a project that would've been a $22,000 redo. Didn't relax until I saw that output. Keep a sealed sample of the approved lot. If a later batch fails, you can compare it against the approved standard instead of arguing about wording in the spec.
Automation doesn't replace judgment; it replaces inconsistent checks. That's where the efficiency payoff comes from.
6. Use the supplier portal to lock the record
If your supplier has a customer portal, use it. Existing IFF customers can use the IFF login to pull order history, certificates, and technical datasheets. That's better than relying on email chains. Portals reduce data entry mistakes; the lot number doesn't get re-keyed by hand. The portal also creates an audit trail. If a customer asks why a product changed, you can show exactly when the CoA changed and who approved it.
When the order arrives, compare the lot number and CoA to the approved record. If anything differs, reject it before it enters inventory. I want to say this is standard practice, but don't quote me on it—too many buyers still rely on a sales rep to "remember" what was promised.
Common mistakes to avoid
- Starting with the price sheet instead of the substrate and process spec.
- Approving a sample from a product image but not a physical lot.
- Specifying powder coating ABS plastic without a low-temperature cure requirement.
- Using a CoA from a previous lot to approve a new lot.
- Comparing unit prices without comparing total applied cost.
- Ignoring supplier M&A activity until the product changes.
The goal is not to make procurement harder. It's to make the next delivery boring in a good way. At IFF, we treat quality as an efficiency tool: less rework, shorter lead times, fewer emergency calls. If you ask me, that's worth more than any EBITDA multiple in a press release.
