Now suppose you need a steady supply of a core raw material—maybe a binder for your industrial coating or a key intermediate for a pharma API. You're looking at an annual spend of $100K or more. This is where the “always get three quotes” advice falls short. Why? Because the transaction cost of vetting a new vendor and the value of an established relationship often outweigh the price difference.

When I took over purchasing in 2020, I inherited a relationship with one major specialty chemical supplier. They weren't the cheapest, but they had a track record: on-time delivery 97% of the time, consistent quality, and a technical rep who would come to our plant for troubleshooting. For applications where color is mission-critical, I've found it's worth paying a slightly higher price for a supplier who provides a written color guarantee and a clear return policy for out-of-tolerance batches. Don't assume a cheaper supplier can deliver the same consistency—they usually can't.

How to Figure Out Which Scenario Applies to You

Here's a quick litmus test I use when I get a new purchase request:

  1. Is the order under $5,000 and needed in under 2 weeks? → Go with a local distributor known for fast turnaround (Scenario A).
  2. Is it a repeat order for a core raw material worth over $50K/year? → Invest in a long-term partnership (Scenario B). Don't switch vendors unless there's a clear quality or service gap.
  3. Does the spec include a specific color or performance tolerance? → Prioritize vendors with documented quality control and a physical sample process (Scenario C).

If your situation mixes two scenarios—say, a moderate volume with color requirements—use Scenario C as your primary filter and then apply the speed or cost considerations of the other scenario. The worst approach is to treat every purchase the same way: applying a one-size-fits-all bidding process that ignores the factors that actually matter.

What was best practice in 2020 may not apply in 2025. The specialty chemical industry has shifted: supply chains are more regional, digital procurement platforms are more capable, and color-matching technology has improved. But some things don't change: the value of a vendor who answers the phone when you have an emergency, the importance of verified quality data, and the cost of a bad batch.

I used to think “more quotes = better decision.” After a few painful experiences, I've learned that the real decision is about matching the supplier's strengths to your specific needs at that moment. It's not always the cheapest option, and it's not always the fastest. It's the one that gives you the highest certainty of a good outcome—and that certainty is worth paying for.
