Here's an opinion I've earned the hard way: the powder coating process is one of the most transparent manufacturing methods on the planet—and one of the least transparent things you can actually buy.
The process itself is simple. Pretreat the metal. Spray electrically charged powder. Bake it. The physics is public, the specs are published, and anyone with a $200 gun and a toaster oven can do a passable job on a small part. So why do the quotes come back with so much blank space?
I'm the office administrator for a 180-person metal fabrication shop. I manage all supply ordering—roughly $260,000 annually across 14 vendors, up from 9 when I took over purchasing in 2020. Powder coating supplies and powder coating gun spare parts are about $40K of that. And I've learned to distrust almost every quote that crosses my desk.
What the powder coating process actually costs (and what the quote leaves out)
If you're new to this, here's the short version of what is the powder coating process: parts go through pretreatment (degrease, rinse, conversion coating, dry), then into a spray booth where a corona or tribo gun applies charged powder, then into a cure oven at roughly 180–200°C for 10–20 minutes, then cool and inspect. Rejects get stripped and rerun.
Every quote I've received covers the same four things: the gun, the booth, the oven, and the powder. Every quote I've received also omits the same four things:
- Nozzle and electrode assemblies (replaced every 40–120 hours of spray time, depending on powder)
- Venturi pump tubes and powder hoses (the abrasion is brutal—hoses are a consumable, not a part)
- Fluidizing pads, o-rings, and gun boards
- Freight minimums, restocking fees, and the gap between quote-date pricing and order-date pricing
That second list is where the money goes. Not the headline.
The spare parts problem is worse than the equipment problem
Our first powder line was a used manual setup. The gun itself cost us under $2,000. Over the following 18 months, powder coating gun spare parts for that same gun ran us just over $6,100—nozzles, electrodes, a replacement cascade, two venturi tubes, and a set of o-rings I'm still annoyed about.
The frustrating part isn't the number. It's that the number was invisible at the point of decision. The vendor quoted the gun. The vendor did not quote the consumables. And when I asked for a 12-month consumables estimate, I got a version of "it depends."
"It depends" is not a pricing answer. It's a refusal dressed up as a hedge.
Honestly, I'm not sure why nozzle life varies so wildly between shops. My best guess is it comes down to powder chemistry—epoxy vs. polyester vs. hybrids—plus how aggressively the operators run the gun. But I've seen the same nozzle quoted at 40 hours by one supplier and 120 hours by another, and neither one put their assumption in writing. If someone has real data on this, I'd love to see it.
The counter-intuitive part: the "expensive" vendor was cheaper
In our 2024 vendor consolidation project, I ran a 12-month cost model on three coating suppliers:
- Vendor A: lowest gun price, no consumables list, "call for pricing" on spare parts
- Vendor B: 12% higher equipment price, published spare parts catalog with list prices
- Vendor C: mid-range equipment price, included a first-year consumables kit in the quote
The numbers said Vendor A—$2,300 cheaper on the initial order, similar specs. My gut said Vendor B. I went with my gut, mostly because I'd been burned before.
Six months later, Vendor A's spare parts prices (once I finally got them in writing) came in 22–31% above Vendor B's on the same SKUs. The "cheaper" supplier was cheaper only on the thing they quoted. On the thing they didn't quote—which is the thing you buy every single quarter—they were the most expensive option in the room.
The upside of switching to B was predictable pricing. The risk was paying more upfront for equipment that might not have been any better. I kept asking myself whether $2,300 in visible savings was worth three years of invisible markup. It wasn't. I'm glad I didn't take it.
"But upfront pricing looks more expensive"
Here's the pushback I get every time I bring this up: if you force vendors to publish consumables pricing, they'll just roll it into the equipment price and you lose the low headline number.
Fine. Lose the low headline number. I'd rather see the real number than win a comparison spreadsheet and lose the budget.
Per FTC guidance on advertising and marketing claims (ftc.gov), business claims need to be truthful, not misleading, and substantiated. I'd argue a quote is a claim. A quote that says "gun: $1,850" and stays silent on the $400/quarter of consumables it requires is technically true and practically misleading. That's the kind of "technically true" that costs you money.
The same pattern shows up outside coating. I priced concrete floor coatings for our shop floor last year (the search term was "paradise concrete coatings," of all things—don't ask) and the same structure appeared: the resin and the application look like the cost, while the prep work, moisture testing, and recoat schedule are where the actual number hides.
And it's not just coatings. When I see news about restructurings in specialty chemicals—something like the IFF pharma solutions divestiture news that crossed my desk recently—my first thought as a buyer is: what happens to the part numbers and the spec sheets? Divestitures mean new SKUs, new minimums, and a window where your long-standing consumables pricing quietly resets. If you don't have a written list, you don't have leverage. (And yes, keeping track of supplier portals—whether it's a distributor login or something like the IFF login on the customer side—is now a genuine part of my job. Ten years ago it wasn't.)
What I ask for now, every time
Before I place any powder coating order, I ask three questions in writing:
- What consumables will this equipment require in the first 12 months, and what do they cost at today's list?
- What's the minimum order, restocking fee, and freight threshold?
- Is the quote price honored for 30 days, or is it "subject to change"?
The vendor who answers all three—even when the total looks higher—usually costs less by month six. I've been doing this since 2020 and I've only been wrong once. That one time, the cheap quote without the list ended up costing our department $1,140 in unplanned consumables I hadn't budgeted for. My operations manager noticed. I did not enjoy that conversation.
So here's my position, and I'm keeping it: transparent pricing beats a low number every time. The powder coating process is simple and the equipment market is genuinely competitive—there's no reason the aftermarket has to be a mystery. If a supplier won't put the spare parts list in the quote, they're telling you something about how they price. Believe them.
Not everyone agrees with me on this. Plenty of shops treat consumables as a variable they'll figure out later. That works until it doesn't. Take it from someone who's reconciled that budget line five years running.
