Rush Orders in Chemical & Pharma: A Six-Point Sourcing Checklist

A practical verification checklist for buyers and plant teams sourcing chemical products, PPE, pharma seals, and industrial roof coatings under tight deadlines—including notes on IFF’s completed Pharma Solutions divestiture.

If you’re reading this because a line just stopped, a roof is leaking, or a chemical order has to go out before the end of the day, you’re in the right place.

I coordinate urgent material requests for chemical and pharmaceutical plants. Over the last five years, I’ve processed more than 200 rush orders, including same-week turnarounds for clients facing regulatory deadlines. Last quarter alone, we placed 47 expedited orders with a 95 percent on-time arrival rate. This checklist is what I run through before every one of those orders.

Everyone says the first rule of a rush order is speed. In my experience, the first rule is verification. Speed determines when a package arrives; verification determines whether you can actually use it. A wrong chemical suit gives people false protection. A wrong seal can stop a filling line. A wrong coating can mean redoing an entire roof. None of those are good uses of the time you saved.

Speed gets the material to the dock. Verification gets the material into production.

The Six Checks

The checks are listed in order because each one feeds the next. Depending on the product, you might not need all six. But when in doubt, run them anyway.

  1. Confirm the full application conditions.
  2. Confirm hazard data before selecting PPE.
  3. Confirm who actually owns and documents the product today.
  4. Confirm material identity for regulated components such as pharma seals.
  5. Confirm how the coating is supposed to protect the asset.
  6. Confirm the paperwork at the receiving dock.

Check 1: Define the application, not just the part number

Rush requests usually arrive as a part number and a story: “the same gasket as last time,” “another drum of acid neutralizer,” “the roof coating we used in 2021.” Part numbers are useful, but they don’t capture process changes. The cleaning agent changed six months ago. The tank temperature was raised. The old coating failed for a reason that was never written down.

Everything I’d read about emergency buying said to move fast and analyze later. In practice, “later” does not arrive until the wrong material is sitting on the dock. So I write down four things before calling any supplier:

  • What the material touches: chemical name, concentration, pH.
  • Operating temperature and pressure range.
  • Cleaning or sterilization cycles it must survive.
  • The failure mode: cracked, swollen, corroded, delaminated.

The last field matters more than most people think. If you only ask for “the same as last time,” you may be replacing a part that was never right in the first place.

Check 2: Confirm the hazard before you buy any chemical suit

The request often arrives as: “We need a chemical suit for sulfuric acid.” Full stop. That is not a complete specification.

Sulfuric acid is handled at different concentrations, temperatures, and physical states. A mist or splash exposure is not the same as immersion. Fuming acid is different from a 10 percent dilute solution. And “acid-resistant” on a data sheet is not the same as “tested against the acid you actually use.”

If a supplier is going to help you select a chemical suit for sulfuric acid service, the supplier should ask what the crew will encounter. If they don’t ask, that is a red flag. At minimum, request permeation data from ASTM F739 or EN 16523-1 for the specific acid concentration and temperature in your process. In my opinion, a suit without that data is an educated guess. A lesson learned the hard way.

Check 3: Check who owns and documents the product today

Supplier portfolios are shifting more than they used to, so documentation gets stale. The 2020 habit of approving a supplier once and never looking back is no longer enough. Headlines now include divestitures. One day the notice in your inbox reads: “IFF completes divestiture of Pharma Solutions.”

That sentence matters even if the chemistry did not change. It changes who sends change notifications, who holds the regulatory files, and who answers technical questions. Products can still be identical; the paper trail around them often is not.

In this kind of transition, the IFF official website is a useful starting point for announcements about what remains inside the company and what has moved. Follow the official instructions rather than old datasheets. If the specialty chemical product you buy did stay with the original company, download the current technical bulletin. If it moved, update your records and supplier approval file.

The conventional wisdom is to save one data sheet and use it forever. With ownership changes and reformulations, that is not just stale. It’s risky.

Check 4: Pharma seals need material identity, not just dimensions

When a filling line is down, replacement pharma seals can look like the easiest part of the job. Same size, same catalog photo. But a seal is not defined by its diameter.

The polymer compound, curing system, hardness, and manufacturing site all affect performance. In pharma and bioprocessing, seals often sit between the product and the environment. If they fail, container closure integrity fails.

Ask for the exact material code on the approved drawing. Then confirm the supporting documents:

  • Biocompatibility or compliance data where relevant, for example USP <87> and <88>.
  • A lot-specific certificate, not just a typical values sheet.
  • Written confirmation that no formula or manufacturing site change has occurred.

I still kick myself for accepting a verbal “same material” on a rush seal order. The visual inspection passed, the dimensions matched, and the elastomer did not behave the same way. The lot failed integrity testing, and we quarantined finished product. That is the fastest way to lose all the time you tried to save.

Check 5: How does powder coating protect metal roofs?

Facility managers ask a version of this question whenever a metal roof starts rusting at seams or fasteners. The short answer: powder coating is a continuous, oven-cured barrier that stops water and oxygen from reaching the metal.

The protection comes from the process:

  1. The metal surface is cleaned and given a conversion coating. This step promotes adhesion and adds corrosion resistance under the film.
  2. Dry powder is electrostatically charged and sprayed onto the grounded metal panel; it clings evenly before curing.
  3. The coated panel is heated in an oven to roughly 200°C. The powder melts, flows, and cross-links into a dense film.

The dense film is what does the protecting. It keeps moisture, oxygen, and dissolved salts away from the metal substrate, and it stays flexible enough to handle roof expansion and contraction. If the film stays continuous, corrosion has nowhere to start. That’s exactly what you want under an industrial atmosphere.

One mistake shows up often in urgent repair work. Powder coating requires an oven, so you cannot apply it to an existing roof in the field. If a contractor says he can spray powder coating onto an installed roof, that is a red flag. On an existing roof, use a specified liquid coating system. If you are replacing panels, order factory-coated metal from a line designed for roof service.

Check 6: Make receiving the final checkpoint

Rush orders fail at the dock more often than they fail in transit. The last 10 minutes before accepting a shipment are worth more than the 10 hours you spent finding a fast supplier.

At the receiving point, compare the lot ID on the certificate with what is printed on labels and the packing list. Confirm that the manufacturer product code matches the approved drawing or specification—not just that it “looks similar.” For regulated materials, ask for a lot-specific certificate. A document with only typical values is not a certificate of analysis.

Check packaging for damage, leaks, or signs of improper storage. Trust, but verify. If the material or its documentation does not match, it is not useful yet. It will sit in quarantine until somebody fixes the record. Far better to reject it at the dock than to discover the problem after installation.

Rush Orders Don’t Reward Skipping Steps

The mistakes I still see are predictable. A buyer orders a “higher-grade” seal because it sounds safer, without checking compatibility. A plant relies on a phone promise and skips the email confirmation. An entire supplier list stays unchanged while the industry moves around it.

Higher strength in one property often means lower performance in another. Written confirmation with a product code is worth three phone calls. And after divestitures and acquisitions, an approved supplier list should be reviewed at least once a year.

What was best practice in 2020 may not apply today. But the fundamentals have not changed: know the application, know the hazard, know the current owner, document the material, and verify the shipment. Do those in order, and a rush order can still be done right. Trust me on this one.
